Every small business owner reaches the same evening: the work has outgrown you, and the next step is a hire. In 2026 that step got dearer. The National Living Wage rose to £12.71 an hour in April, employer National Insurance has been 15% on earnings above £5,000 since April 2025, and HR cost calculators put the all-in cost of a £30,000 salary at roughly £39,000 to £42,000 once National Insurance, pension and overheads are added. Recruiters report around six weeks to fill a role, and most new starters need three months to be fully useful.

At the same time, AI agents from OpenAI, Anthropic, Manus, Microsoft, Google and Jobbit have moved from demos to products a business owner can use, for the price of a phone contract. So the question is real: should your next hire be an AI agent? The honest answer is that for nine common roles an agent can take most of the work today, and for four it cannot and should not. The hiring maths in 2026

Start with the cheapest legal full-time hire. At £12.71 an hour for 37.5 hours a week, the wage bill is about £24,800 a year. Employer National Insurance at 15% above £5,000 adds about £3,000, and the minimum 3% pension contribution about £750, before a laptop, software seats, holiday cover, training and the weeks of your own time spent recruiting and inducting. The Employment Allowance of £10,500 can wipe out the National Insurance for many small employers, which helps, but the total still lands near £28,000 a year for the least experienced person you can employ, arriving in six weeks and productive in three months.

An agent subscription runs from £15 to about £200 a month, so £180 to £2,400 a year, is available tomorrow, and works evenings and weekends. That is not a fair comparison of two people, because the agent is not a person: it has no judgement you can hold accountable, no relationships, and no hands. • 1. Admin assistant. The role most owners hire first, and the one agents cover best. 3. Does it need a signature, a payment or a handshake? If so, a person owns that step, even if the agent does everything up to it.
